Can AI Value Effort Fairly? Teaching a Machine to Price Contribution

Why This Question Matters
When I first wrote about EffortCommerce, I left one problem unsolved on purpose: valuation. If effort is the currency, someone — or something — has to decide how much an hour of expert legal advice is worth compared to an hour of data entry, or how a well-written blog post compares to a quick bug fix.
Humans are bad at this in a scalable way. Two people rarely agree on what a task is "worth," and asking a human moderator to price every single contribution doesn't scale past a tiny community. So the obvious next question became: can an LLM do this instead — and can it do it fairly?
Why This Is Genuinely a Hard Problem
Pricing effort isn't like pricing a product with a fixed cost. A few things make it messy:
- Skill isn't linear — an hour from an expert isn't "worth" the same as an hour from a beginner, even for the same task.
- Effort is not the same as output value — someone might spend three hours struggling through a task an expert would finish in ten minutes. Do we reward time spent, or value delivered?
- Context changes worth — fixing a critical production bug at 2 AM is not the same as fixing a typo, even if both take five minutes.
- No universal price list exists — unlike a market with historical price data, effort-based contributions rarely have a clean reference point to compare against.
Any AI system trying to value this has to deal with all four at once.
How an LLM Could Actually Approach This
Here's roughly how I'd structure an AI valuation layer for something like EffortCommerce:
- Structured Inputs, Not Vibes — instead of asking the model "how much is this worth?", feed it structured signals: task category, estimated skill level required, time taken, complexity indicators, and requester feedback. The model reasons over data, not a vague description.
- Comparative Pricing, Not Absolute Pricing — LLMs are much better at relative judgments ("is Task A more complex than Task B?") than assigning an absolute number out of thin air. Build the system around ranking and comparison, then convert rankings into a credit scale.
- Historical Calibration — every priced contribution becomes training signal for the next one. Over time, the model calibrates against real outcomes: did the requester rate this fairly? Did similar tasks get similar credit?
- Human-in-the-Loop for Edge Cases — the model handles the bulk of routine valuations, but flags unusual or high-value contributions for a human to review, similar to how fraud detection systems escalate uncertain cases.
The Fairness Trap
Here's the part that worries me the most: an LLM trained on existing labor-market data will happily reproduce that market's biases. If historical data undervalues certain kinds of work — caregiving, community moderation, emotional labor, early-stage mentorship — an AI valuation model will learn to undervalue it too, just more efficiently and at scale.
"Fair" can't just mean "consistent with existing patterns." It has to mean actively correcting for the fact that some valuable contributions have always been underpriced by traditional markets. That's a design choice, not something the model figures out on its own — someone has to decide what "fair" means before the model can approximate it.
What Could Go Wrong
A few failure modes I keep coming back to:
- Gaming the valuator — once people learn how the AI scores tasks, they'll optimize for the score instead of the actual contribution (classic Goodhart's Law problem).
- Overconfidence in a number — an AI-generated "credit score" for a contribution can feel objective even when it's really just a probabilistic guess. Users might trust it more than they should.
- Feedback loops — if the model reinforces its own past valuations without enough human correction, small early biases compound over time instead of getting fixed.
Where I Land on This
My honest take: an LLM probably can't value effort perfectly fairly, but it might value it more consistently and transparently than a patchwork of individual human judgments — which is its own kind of fairness. The goal isn't a perfect number. It's a defensible, explainable, and improvable one, with humans still holding the final say on edge cases.
What's Next
I want to prototype a small valuation model — probably starting with a rules-based baseline (time × skill-level multiplier) before layering in any LLM-based comparative judgment on top. Getting the simple version right first will make it obvious later whether the AI layer is actually adding value or just adding complexity.

Closing Thought
Money never solved the fairness problem either — it just made unfairness easier to ignore. If EffortCommerce is going to use AI to price contribution, the bar isn't "as fair as money." It's "fair enough to trust, and honest enough to keep questioning."
